Engagement Process
Each phase produces concrete deliverables. Nothing moves to the next stage until you've reviewed and approved the outputs.
Phase Breakdown
Days 1–3
We align on business goals, constraints, success metrics, and what 'done' actually looks like. We review any existing documentation, prior audits, and competing priorities before a single technical opinion is formed.
Week 1
We talk to the people closest to the problem — engineers, product managers, customer-facing teams, and leadership. We look for gaps between what leadership believes is happening and what the people building the product actually experience.
Week 2
We map your existing architecture, data flows, third-party dependencies, and technical debt. We assess scalability, security posture, test coverage, deployment maturity, and the realistic cost of maintaining the current state.
Weeks 3–4
We translate findings into a target architecture — proposing the right level of change for your stage. Where a complete rewrite would be premature, we recommend a strangler-fig migration. Where it would be the cheapest path, we say so.
Week 3
We produce a phased, prioritised roadmap with effort estimates and clear decision points. Every significant architectural decision is documented in an Architecture Decision Record so your future team understands not just what was decided, but why.
Week 4
We present every deliverable to your leadership and engineering team, walk through assumptions, answer every question, and document open items. If you want to continue into a build engagement, we transition seamlessly — no knowledge is lost.
FAQ
A full engagement runs 4–6 weeks. If you need a focused audit on a single system or decision, we can compress to 2 weeks. We'll be upfront at scoping if we think the timeline is unrealistic.
No. We act as a fractional technical leadership layer for the duration of the engagement. If you have senior engineers, great — we work alongside them. If you don't, we fill that gap and help you think through your first technical hire.
We have no commercial relationships with vendors. Our recommendations are based entirely on your situation. If a cheaper open-source tool is the right answer, we'll say so.
We can. Many clients choose to transition directly from strategy to a build engagement. Others take the roadmap and build in-house or with another team. Either outcome is fine — the deliverables are yours regardless.
Strategy engagements surface new information quickly. If priorities shift, we adapt the plan and document the change. We'd rather produce something useful than stick rigidly to a scope that no longer fits.
